Why do technically superior open standards frequently lose to closed alternatives?

The open format is documented, royalty-free and technically superior on every axis the specification covers. The closed one is already selected when the software opens, and by the time anyone compares them there are eleven years of files in the closed one.

What everyone sees

Standards competition is imagined as a contest between specifications, decided by merit and settled by informed parties reading both. Almost nobody reads either. The decision is made at installation, by whatever option requires no decision, and that option was set by a party with an interest in it.

What is actually happening

Johnson and Goldstein compared organ-donation rates across countries differing only in whether consent was opt-in or opt-out and found differences of tens of percentage points from the default alone, in a decision people describe as deeply considered. Arthur’s model of competing technologies under increasing returns shows the second half of the mechanism: once adoption confers advantages on further adoption — through compatible files, trained users and available tooling — small early leads become irreversible, and the technology that wins need not be the one that would have won under simultaneous comparison. Put the two together and the open standard’s disadvantage is structural. It arrives as a choice; the closed one arrives as a condition.

Why it stays hidden

The mechanism hides because the losing side keeps arguing about merit, which is the one dimension where it is winning. Advocacy documents compare feature tables. The relevant comparison is how many steps separate a new user from a working file, and that number is rarely written down anywhere.
