Why does effort peak just below a rank boundary rather than at the top?

In a sales team of forty, the person ranked twenty-first consistently logs more calls than the person ranked fifteenth or thirtieth. The pattern repeats every quarter. Proximity to the next name on the board — not distance from the top — predicts who stays late.

What everyone sees

Effort is assumed to follow a gradient from bottom to top: the closer you are to winning, the harder you try. Under this view, the person ranked second should work hardest and the person ranked thirty-ninth should have quit. The model treats the ranking as a continuous slope.

What is actually happening

Garcia and Tor’s N-effect research demonstrates that competition intensifies as the number of close competitors shrinks and the gap to the next rank narrows. Medvec, Madey, and Gilovich found that bronze medallists report more satisfaction than silver medallists because silver sits just below gold — the counterfactual of almost-winning is painful. The critical driver is the visibility of a single rival one step ahead, not the absolute position.

Why it stays hidden

The boundary effect hides because managers read effort as a personality trait. The twenty-first-ranked seller is called “hungry”; the fifteenth is called “comfortable.” Neither label notices that hunger is a function of proximity to the line above, and would shift if the names shuffled.
