Why do players perceive a divisional system as fairer than a raw global score?

A chess app offers two modes: one global ELO ranking and one league with Bronze through Diamond divisions. Players in the league report higher perceived fairness even though the underlying matchmaking algorithm is identical. The only difference is the frame around the number.

What everyone sees

A single score is assumed to be the purest meritocracy: everyone competes on the same scale, and the best player sits at the top regardless of when they joined. Divisions, by contrast, look like an artificial complication — extra labels wrapped around the same score.

What is actually happening

Deci and Ryan’s self-determination theory identifies competence as a core psychological need: people need to feel effective within their environment. A single global ranking places a beginner at the bottom of a list containing thousands of veterans, which signals incompetence. Divisions narrow the comparison set so that each player competes against peers, preserving the sense of competence. Promotion provides a periodic reward that Amabile and Kramer’s progress principle says is the single strongest driver of engagement in knowledge work.

Why it stays hidden

The frame hides because the matchmaking is the same. The player’s actual opponents do not change between modes, but their experience does — because the comparison set they see determines whether the outcome reads as progress or failure.
