Why does a revenue model shape editorial content?

The same newsroom, two years apart. Under advertising it published thirty short items a day chasing search traffic. Under subscriptions it publishes six, longer, on the narrow topics its paying readers renew for. Neither version was a judgement about news value.

What everyone sees

A paywall is read as a billing decision — the same journalism, differently financed. Financing selects content. What a publication is paid for determines which stories are worth producing, and the two models pay for opposite properties: one for the marginal additional reader, one for the marginal retained subscriber.

What is actually happening

Hamilton’s economic analysis of news treats coverage as the product of demand from advertisers for particular audiences, showing that content composition tracks who is being sold to rather than editorial preference alone. Sjøvaag’s study of newspapers introducing paywalls documented the shift in practice, with content selected for subscriber value — local specificity, depth, and material unavailable elsewhere — rather than for the broad appeal that maximises page views. The mechanism is not that subscription produces better journalism or worse journalism. It produces journalism for a narrower, identified group who must be persuaded to renew, which raises depth on the subjects that group cares about and removes coverage of subjects they do not.

Why it stays hidden

The selection hides because it operates through commissioning rather than through refusal. No story is rejected for being unprofitable; stories simply do not get proposed, because reporters learn which pitches are approved. The absent coverage leaves no record anywhere, and the remaining coverage is genuinely better on its own terms.

Advertising pays for the next reader and subscription pays for the returning one. Each buys a different kind of story, and neither buys the other.
