A fintech app required eight onboarding steps before presenting its premium tier. Premium conversion was thirty-two percent. A shortened three-step onboarding with the same premium ask converted at twelve percent. The long version did not persuade better — it exhausted the user’s ability to say no while accumulating sunk effort that made stopping feel wasteful.
What everyone sees
Users describe the decision as “I’d already come this far.” They credit their conversion to genuine interest built during onboarding, not to the interaction of commitment escalation and cognitive depletion. The long flow feels thorough rather than manipulative.
What is actually happening
Cialdini’s commitment-consistency principle shows that small initial agreements escalate into larger ones because the user seeks to remain consistent with prior behaviour. Baumeister’s ego-depletion model adds that the cumulative decisions across the onboarding drain self-regulation. The two mechanisms compound: commitment makes refusal feel inconsistent, and depletion removes the cognitive resources needed to override that feeling.
Why it stays hidden
The combination hides because each mechanism is partial alone. Commitment without depletion can be resisted by a fresh mind. Depletion without commitment can be escaped by quitting. Together, the user is simultaneously too invested to quit and too tired to resist — a trap that neither mechanism could build alone.
