Prospect theory shows that people work harder to avoid losing a position than to gain one of equal value, which is why elimination boards produce urgency that expansion boards do not.
A sales platform runs a weekly league that eliminates the bottom five sellers every Friday. Calls per rep spike on Thursday afternoons. A rival platform adds five new participants each week instead; its Thursday looks like every other day. Both boards have the same number of names by week’s end, but only one produces a deadline panic.
What everyone sees
Elimination and expansion seem like symmetrical design choices — one shrinks the field, the other grows it. Both produce movement on the board. The assumption is that the motivational intensity should be roughly equal, since both change who is visible.
What is actually happening
Kahneman and Tversky’s prospect theory predicts that losses loom larger than equivalent gains. Removal from a board is a loss of status already held, while failing to climb a growing board is merely a foregone gain. Roney and Trick showed that countdown framing — emphasising what disappears rather than what remains — increases urgency. A shrinking board applies both principles: the player is defending a position against removal, not chasing an addition.
Why it stays hidden
The asymmetry hides because both formats look competitive. The person on a growing board feels busy, and the person on a shrinking board feels pressured, but neither notices that the design, not the contest, produced the difference in intensity.
